What is a program instance?

When a client enrolls in one of your coaching programs, Coachful doesn't just hand them a static copy of your curriculum. It creates a program instance — a live, personalized run of that program tied specifically to that client (or cohort). Think of your program as a template and the instance as the real experience your client actually lives through.

Every instance tracks progress independently. A client's completed tasks, habit streaks, goal check-ins, and session history all belong to their instance. That means you can run the same 12-week fitness coaching program with 50 different clients simultaneously, and each person gets their own clean slate — without you ever duplicating the program itself.

The difference between a program (template) and a program instance

  • Program (template): The master curriculum you build inside Coach → Programs. It defines the weeks, days, tasks, goals, habits, and any attached resources. You edit this once.
  • Program instance: The running copy that is generated when a client enrolls. It inherits everything from the template at the moment of enrollment, then evolves independently as the client progresses.

A practical consequence: if you update your program template after clients have already enrolled, those changes do not automatically push to existing instances. Existing instances are already "in flight." Only new enrollments will pick up the updated template. This protects clients who are mid-program from having their experience disrupted.

If you need to push a change to a live instance — say, you want to swap out a resource document mid-program — you can do that directly inside the individual instance without touching the master template at all.

How instances are created: enrollment triggers

  3. Intake call booking flow: If you've connected a program to an intake call offer, completing the booking can trigger enrollment automatically, kicking off the program instance the moment the call is booked or completed.

Whichever path is used, the result is the same: a fresh instance is spun up, the client's progress clock starts (relative to their personal start date), and the associated cohort squad is either created or the client is added to the existing one.

Program instances and squads: the connection

Every program enrollment doesn't just create an instance — it also wires up a cohort squad. Cohort squads are the group chat and community space automatically created when clients enroll in the same program. They're tied directly to the program instance lifecycle.

Here's how it works in practice:

  • When the first client enrolls in a new run of a program, Coachful creates a cohort squad for that group.
  • Subsequent clients who enroll in the same program cohort are added to that same squad.
  • The squad persists as long as the program run is active, giving your cohort a space for accountability, Q&A, and peer support — all powered by real-time Stream Chat.

Step-by-step: reviewing and managing a live instance

  1. From your coach dashboard, navigate to Clients in the left sidebar.
  2. Select the client whose program you want to review.
  3. Click the Programs tab in their profile.
  4. Select the specific program instance from the list (a client can have more than one if they're enrolled in multiple programs).
  5. You'll see the full curriculum view with progress indicators — green for completed, grey for upcoming, yellow for overdue.
  6. To edit a task, resource, or note specific to this instance only, click the item and make your changes. These edits don't affect the master template.

Instance start dates and pacing

By default, a program instance starts on the day the client enrolls. Week 1, Day 1 unlocks immediately (or on whatever drip schedule you've configured in the template). Each subsequent week unlocks on the same day of the week going forward.

You can override the start date manually if you want all cohort members to start in sync — for example, you sell seats in October but the cohort officially kicks off on November 1st. To do this:

  1. Go to Coach → Programs → [Program] → Clients.
  2. Find the enrolled client and click the instance settings (gear icon).
  3. Set a custom start date. Content will remain locked until that date.

Use instance-level edits sparingly

It's tempting to customize every client's instance on the fly, but that quickly becomes unmanageable at scale. Instead, build flexibility into your template — use optional tasks, bonus content sections, and goal customization fields. Reserve direct instance edits for genuine one-off accommodations.

Leverage the cohort squad for accountability

The auto-created cohort squad is one of the most underused features coaches have. Pin a weekly prompt, share wins, run quick polls via the chat. Clients who are active in the squad consistently complete more tasks and stay enrolled longer — it's the accountability loop that keeps instances moving.

Archive, don't delete

When a program ends, mark the instance as complete rather than deleting it. Completed instances are archived and their full history — every task, note, and session — is preserved. This is invaluable for renewals, testimonials, and your own coaching practice retrospectives.

Troubleshooting common issues

A client says their program content isn't unlocking

Check the instance start date first. If you set a future start date for a cohort launch, content will be locked until that date arrives. Navigate to the instance settings and confirm the start date. If the date has passed and content is still locked, check whether the drip schedule on the template is set to manual unlock rather than automatic.

Changes to the program template aren't showing for existing clients

This is by design. Template edits only apply to new enrollments. To update a live instance, open that specific client's instance and edit the content there directly. If you need to push the same change to many existing instances, you'll need to update each one individually — a good reason to get your template right before launching.

A client is enrolled twice in the same program

This can happen if a client purchases the same offer twice or if you manually enroll someone who already has an active instance. Check Coach → Clients → [Client] → Programs for duplicate instances. You can archive the duplicate while keeping the active one intact. To prevent this, Coachful warns you before creating a second instance for a client already enrolled in the same program.

The cohort squad is missing after enrollment

Cohort squads are created automatically, but there can be a short delay (usually a few seconds) after enrollment. If the squad hasn't appeared after a minute, navigate to Coach → Squads and check if it exists but isn't linked. If the issue persists, reach out via help.coachful.co and include the client's email and program name.

Client progress appears to reset

Progress never truly resets — but if a client or coach accidentally creates a second instance (see above), the new instance will show zero progress. Verify you're viewing the correct instance by checking the enrollment date in the instance settings. The original instance with all progress data will still be there.

Billing and instance access

If a client's payment fails (on a recurring or payment-plan offer), Coachful's Stripe Connect integration will trigger a grace period and retry sequence.
